Why water pools on a flat roof

Homeowner notices standing water on a flat roof and wants to understand why.

You notice it from an upstairs window or when you go up to clean a gutter: a puddle, sometimes several, still sitting on the roof two or three days after the last rain. On a well-built flat roof, water should be gone within a few hours. Persistent puddling in the same spots every time is telling you something specific about how that roof was built or how it's aged.

Ponding water is a symptom, not a diagnosis. The membrane may not be leaking yet, but water sitting in one place for days accelerates every other kind of roof failure, so it's worth working out which of a few causes is actually behind it.

Where to look first

Note exactly where the water sits relative to the roof outlets. If puddles form well away from any outlet, in the flattest part of a large expanse, that points to a falls problem baked in at construction. If they form close to the outlet itself, the outlet may simply be set too high to fully drain the deck.

Next, walk the roof if it's safe to do so, or ask us to, and feel for any spring or bounce underfoot in the areas that pond. A deck that visibly deflects under weight has usually sagged over time rather than been built flat.

The likely causes, and how they differ

A roof with no falls built in at all will pond broadly and evenly. A roof that ponds in one specific dip, with everywhere else draining fine, has usually moved locally rather than having a design fault across the whole deck.

  • Deck laid without adequate falls — puddles form in broad, flat areas unrelated to outlet position
  • Deflection in the joists over time — puddles form in a dip that springs slightly underfoot, often mid-span between supports
  • Outlets set too high relative to the surrounding deck — puddles ring the outlet itself and drain slowly rather than not at all
  • Insulation compressed in areas that get walked on regularly — localised dips exactly where foot traffic or plant equipment sits

Ruling causes in and out

Check whether the roof has ever been regularly walked on for maintenance or plant access — compressed insulation under a walked route is common and easy to miss unless you know to look at usage patterns rather than the roof build alone.

If the roof is relatively new and already ponding broadly, that's a construction fault in the original falls, not ageing. If it's an older roof that used to drain fine and now doesn't, deflection or compressed insulation is the more likely explanation.

Checking it yourself before calling anyone out

You can narrow down the likely cause from ground level and an upstairs window without going onto the roof yourself. Time how long puddles take to disappear after rain — a few hours is normal, a few days is not — and sketch roughly where they sit relative to the outlets you can see. If you have old photos of the roof from when it was newer, comparing them can show whether a dip has developed over time or was there from the start.

It's also worth checking whether the ponding coincides with any recent work — a new rooflight, a satellite dish bracket, or plant equipment added to the roof can all locally compress insulation or interrupt a fall that used to work fine. None of this replaces walking the roof safely, which is best left to whoever surveys it, but it gives you useful information to compare against what they find.

When a structural engineer needs to be involved

Most ponding is a falls or outlet problem that a roofer can diagnose and correct without wider structural input. But if the deck springs noticeably underfoot, if the dip has visibly deepened over successive years, or if the roof carries plant equipment, water tanks or a roof terrace, a structural engineer should assess the joists or bearers before any re-covering work is specified. Correcting falls over a deck that's still deflecting under load only masks the movement rather than stopping it.

The same applies where a flat roof spans a wider opening than usual, such as over a large kitchen extension, or where previous alterations have removed or altered support below. In those cases the roofer's job is to say when engineering input is needed, not to guess at joist sizing themselves.

Common questions

Is a ponding flat roof definitely going to leak?+

Not immediately, but standing water finds every weak point in a membrane eventually — pinholes, lap joints, upstands — so ponding shortens the life of the roof even before a leak appears.

How much ponding is considered normal?+

A small amount of water sitting for an hour or two after heavy rain is normal on most flat roofs. Puddles still present after a day or two, in the same spots every time, are not.

Can ponding be fixed without stripping the whole roof?+

Sometimes — localised dips can occasionally be corrected with additional tapered insulation or firrings without a full strip. Broad falls problems across the whole deck usually need the covering removed to correct properly.
